The 15-minute ritual

Everything is in place: light tool, minimal structure, living files. One awkward question remains: how does it hold over time, without calling anyone out?
The answer: the CRM becomes where decisions happen
Fifteen minutes, once a week, pipeline on the screen. You walk through it stage by stage, three questions per file:
- What is the next step?
- Who does it, by when?
- Does this file still belong here?
That is all. No round-the-table, no justifying. The meeting happens inside the tool: what gets decided gets written there, on the spot.
Why it works
Because the rule from lesson 1 finally flips: what is in the CRM counts, what is not does not exist. A salesperson whose file is stale updates it before the meeting, not out of fear, but because that is where the arbitrations happen, priorities get allocated, help gets asked for.
The two traps
The tribunal ritual. If the meeting is about finding who is to blame for late files, the team will learn to dress up the dates. The ritual looks forward: next step, not autopsy.
The ritual that stretches. At thirty minutes it becomes one more meeting, and people start skipping it. Fifteen minutes, timer running. If it overflows, the pipeline has too many columns or too many dead files: back to lesson 3.
This week: put the first ritual in the calendar, recurring, same day same time. Announce the rule of the game: “we only talk about what is in the CRM.” Hold four weeks before judging.
